1The entire market is chat-first. No tool - VN or global - offers a guided Skill-based flow to ready-to-use document output for specific Vietnamese office roles. Structural absence, not a niche gap.
2VN tools have distribution but no structure. Kiki/Zalo reaches 80M users; AI Hay has 15M downloads. Both are chat Q&A tools. No VN player has combined Vietnamese-first with solution-first design.
3Global tools have deep VN penetration but leave office document workflows unserved. ChatGPT 81%, Gemini 51% - yet both require prompt engineering and lack role-specific output for TA, HR, Admin, or Sales.
4Pricing mismatch is documented. USD subscriptions ($20/month) are a real barrier. OpenAI launched a VND Go plan (132k/month) to address this. No tool offers pay-per-output. Irregular users pay the same flat rate as power users.
5Enterprise AI and individual office worker AI are cleanly separated. FPT.AI and Lac Viet cost 30-80M VND to set up. No lightweight, self-serve, individual-use AI for VN office workers exists with structured professional output.
6No VN tool owns its model - the entire market runs on third-party APIs. AIVA, AI Hay, Kiki, LovinBot all run on GPT, Gemini, or Claude via API. Differentiation must come from Skill design, role depth, localization, and pricing - not the model.
7Claude Cowork (Jan 2026) is adjacent but distinct. Targets researchers/analysts doing document synthesis from local files. Klerio targets HR/TA/Admin/Sales needing role-specific Vietnamese output. Both remove prompting friction - for different users and tasks.
8Retention is driven by lock-in, not output quality - but the mechanism differs. ChatGPT holds 81% through habit lock-in: first-mover brand default and behavioral inertia, not integration. Gemini and Copilot hold through workflow lock-in: the AI lives inside tools users already open every day.
What We Found
Surprising / Unexpected
Six findings that were not predicted going into research.
1Even the closest VN competitor (AIVA) chose chat-first. Vietnamese-made, targets non-technical office workers, has templates - but still chat-driven with templates bolted on. No VN tool has inverted the paradigm to Skill-first.
2Marketing, HR, and Admin workers in VN - exactly Klerio's target audience - already use Canva at confirmed high adoption rates and are template-comfortable. Their office document work (JDs, performance reviews, recruitment emails) sits entirely outside what Canva does and is unserved by any current tool. The most specific early-adopter audience signal the research produced.
3Vietnamese workplace stigma suppresses open AI adoption - not usage itself. No competitor addresses this. VietnamNet research: workers fear being perceived as "lazy, incompetent, or less capable." The result is covert usage: people use ChatGPT privately, copy the output, present it as their own work. That is why 81% usage and strong stigma coexist. Klerio's opportunity: frame Skills as "applying a professional skill" rather than "asking AI to do it." The framing is legitimate only if Skill design genuinely requires professional inputs and judgment from the user - a product design requirement, not just a messaging claim.
4Kiki/Zalo added government digital citizen features in Sep 2025. VNG is actively investing in Kiki. If Zalo adds structured document output, it becomes a formidable competitor with zero acquisition cost and 80M reach.
5Claude Cowork signals the global race has moved beyond chat. Included in Claude Pro at no extra cost ($20/month) - any existing subscriber already has autonomous document capability. The guided Skill + Vietnamese output position Klerio targets remains uncontested.
6No competitor - VN or global - offers client-side PII masking. HR records, performance reviews, contracts pass through ChatGPT, Gemini, Kiki, and AIVA with no user-facing control. All data protections are server-side policies invisible to the individual worker.

Positioning
Skill-first is the clear and uncontested position. No competitor leads with guided Skills. Anchor all messaging here.
Vietnamese language by design - not by prompt. State this explicitly as a product guarantee.
Privacy Guard must be front-and-center, not buried. Every target role handles sensitive data daily.
Differentiate vs. Claude Cowork explicitly: guided Skill per role vs. natural language goal; web-based vs. desktop-only; Vietnamese by design vs. English-first.
Go-to-Market
Marketing/HR/Admin users who already use Canva are the highest-priority early audience. Template-comfortable, in Klerio's target roles, document work completely unserved.
Subscription mismatch is confirmed: flat-rate doesn't fit irregular users (documented across ChatGPT, Claude, Notion AI). Pay-per-output is Klerio's hypothesis to solve it - needs user research to verify VN willingness to pay per output.
Product Priorities
Skill specificity by role is the depth moat. AIVA has 350+ agents but they are broad. Klerio's defensibility = depth on 3-5 specific Skills (Write JD, Performance Review, Recruitment Email).
First-mover window on TA/HR depth is short. Go deep before going wide.
Close the context switch with lightweight export: "copy to Google Docs" and "paste to Gmail" remove the primary friction without requiring full integration.
